Case Study:
From Delays to Dependability
How on-site coordination and a controlled weekly service stabilized India to U.S. LCL consolidation

THE CHALLENGE
Sourcing Shifting, Visibility Slipping
As Weaver Leather strategically diversified its global footprint by moving manufacturing volume from China to India, their inbound Less-than-Container Load (LCL) supply chain fractured. Managing a highly fragmented, multi-vendor supplier base across India without a centralized origin gatekeeper led to a total breakdown in communications. Inbound cargo sat stagnant.

Weaver faced 25 to 35 days of entirely avoidable delays between supplier pickup and ocean container loading. This lack of origin velocity didn’t just delay inventory—it created a dangerous blind spot that jeopardized domestic distribution schedules for Weaver’s equine, pet, and arborist markets.
Rather than managing the crisis via email, MTA took direct ownership of the origin pain points. MTA logistics specialists traveled to India alongside Weaver’s procurement team to conduct an aggressive, on-site operational reset.
Solution Phase 1: Boots on the Ground
Rather than managing the crisis via email, MTA took direct ownership of the origin pain points. MTA logistics specialists traveled to India alongside Weaver’s procurement team to conduct an aggressive, on-site operational reset, establishing direct visibility and localized accountability on the factory floor.
Solution Phase 2: Origin Engineering & Vendor Compliance
MTA audited supplier facilities, established standardized communication protocols, and embedded a trusted, vetted local partner to manage daily vendor compliance. By restructuring the pickup-to-load process from scratch, MTA eliminated origin communication gaps and forced structural velocity back into the line.
Solution Phase 3: Closed-Loop Weekly Gateway
To secure predictable transit, MTA established a controlled, weekly LCL consolidation service out of India directly to our CFS-bonded (Container Freight Station) warehouse in Berea, Ohio. By owning both the origin consolidation point and the destination stripping point, MTA created a completely controlled, closed-loop pipeline.
The Results
Quantifiable Supply Chain Velocity

Weeks Eradicated: Drastically compressed the 25-35 day origin delay, ensuring cargo moves from supplier to ocean vessel within a predictable, single-digit day window.

Guaranteed Consistency: Replaced sporadic, erratic shipping windows with a dependable weekly sailing schedule, allowing Weaver’s purchasing teams to order inventory just-in-time (JIT).

Inland Advantage: Utilizing MTA’s Berea CFS eliminated coastal port congestion delays, allowing for rapid customs clearance and immediate regional distribution into Cleveland and the broader Midwest.
